How to Prepare for Black Friday: A Guide for Small Businesses

Does the thought of November fill you with dread? You aren’t alone.

For many independent brands across Aotearoa, the lead-up to Black Friday and Cyber Monday (BFCM) feels less like an opportunity and more like a race to the bottom. The pressure to slash prices, the aggressive marketing from the big-box retailers, and the fear of getting lost in the noise can be overwhelming.

But here is the truth the big giants won’t tell you: You are not Amazon.

Your customers choose you for your quality, your sustainability, and your Kiwi ingenuity, not just for the lowest price.

This year, you can opt out of the chaos and opt into a small business Black Friday strategy that actually works for you.

Here is how to win BFCM without burning out your team or damaging your profit margins.

The Golden Rule: Your Brand, Your Rules

Before we look at how to prepare for Black Friday, we need to reset the mindset. A successful campaign isn't defined by clearing stock at a loss.

True success is running a campaign that feels intentional.

If a massive site-wide sale feels "cheap" for your boutique or slow-living brand, simply don't do it. If you cannot handle shipping 500 orders in a weekend without forcing your team into overtime, don't aim for it.

6 Steps to a Stress-Free Black Friday

We recently highlighted this in our Instagram guide, but here is the expanded 6-point plan to help you execute a healthy sales period.

1. Ignore the Noise

Don't let the "gurus" push you into a strategy that doesn't fit. You do not have to offer 50% off to be successful. Your strength is your connection with your community. Lean into that rather than trying to compete on price depth alone.

2. Plan Your Success (Don't Just React)

Burnout happens when you over-promise. Before you announce a sale, define your operational limits to avoid the dreaded courier delays.

• What is your hard shipping cut-off date (especially for Rural Delivery)?

• What are your specific customer service hours?

• What stock levels can you realistically manage?

3. Create Your Own Rules

Make your sale an extension of your brand values. Instead of a desperate clearance event, consider ethical Black Friday ideas such as:

Buy One, Give One campaigns (great for mission-driven brands).

Donating a percentage of sales to a local NZ charity.

Exclusive gifts with purchase that add value without devaluing your product.

4. Protect Your Margins

Chasing high sales volume is dangerous if you are selling at a loss. Focus on value-adds to protect your profit. Bundles and free shipping thresholds encourage higher cart values without eating into your bottom line.

5. Stay True to Your Brand

If your brand is about sustainability and conscious consumption, a flashy "DOORBUSTER SALE" will confuse your audience and damage long-term perception. Your offers should feel consistent with the brand voice your customers love year-round.

6. Prioritise & Reward Loyalty

Your existing customers are your biggest champions. Use BFCM to treat them like VIPs. Give your email list early access or a secret non-advertised perk. Loyalty converts better than cold traffic every time.

Start with a Solid Foundation

If you are ready to start planning but don't know where to begin, you need to get your mindset right first.

In our Black Friday Strategy Worksheet, we ask clients to write down:

1. Their 'Why': Three reasons customers choose you over big retailers (e.g., NZ made, sustainable packaging, founder story).

2. Their Anti-Goals: What will you NOT do this year? (e.g., "I will not check emails after 8 PM").
